The 3,000 People Who Actually Matter

I deleted 8,742 subscribers in one afternoon, and I stared at the screen longer than I’d like to admit before I clicked confirm because these were people I had paid for, optimized funnels for, and proudly watched join my list.

It felt reckless.

But here’s what most email marketers refuse to admit: a β€œdead” subscriber will never open your email.

I also got rid of the freebie seekers and nurtured real people. I used to splash the word free everywhere β€” free training, free guide, free webinar β€” which meant I was conditioning even the openers to expect free as the standard and paid as the surprise. So I changed the frame. On webinars, I’d tell them upfront this is a 90/10 structure: ninety percent value, ten percent pitch, and when it’s time to make an offer I’ll ask permission before I present it.

Almost no one leaves when you do that, because people don’t hate buying β€” they hate feeling ambushed.

My wife complains about promo emails from Vera Moda while opening them and scrolling for deals, and she keeps Canada Tire catalogs β€œjust to flip through,” which tells you everything you need to know about how humans behave. People open their inbox the same way they open the mailbox β€” not to avoid offers, but to look for something interesting.

So when I noticed that roughly 15–20% of my list hadn’t opened a single email in months, I stopped being sentimental and started being strategic. On a 60,000-person list, you might have 30,000 active people, and in fact, 3,000 real ones.

Those are the core of your business.

You’re not building a museum of email addresses; you’re building a responsive asset, and if someone refuses to open your emails, the cleanest move is to let them go and focus your energy on the people who lean in.

Most beginners think the goal is to email everyone the same thing and hope the numbers work out.

That’s lazy marketing dressed up as β€œsimplicity.”

If you’ve got 10,000 people on your list and 2,000 click on a lipstick promo, that’s not random behavior β€” that’s information. Tag them. Label them. Put them in a bucket that says β€œinterested in lipstick.” Next week, if 3,000 click on high heels, that’s another bucket. Over time, you’re not guessing anymore β€” you’re learning who’s who.

The same applies to buyers versus non-buyers, webinar attendees versus no-shows, people who signed up for traffic training versus list-building training. Every click, purchase, or registration is a raised hand, and your autoresponder has a tagging system for a reason.

Here’s the blunt truth: if you’re not segmenting, you’re flying blind.

Shannon Smith built a 100,000-follower TikTok account… and then woke up to it being banned.

That was the wake-up call.
